Pokers, rotary handles and chains

Dampers are worked by one of a few mechanisms: a poker handle that pushes the plate open and hooks at a notch, a rotary handle on the face of the fireplace turning a rod, or a chain running to a damper at the top of the flue. Each fails in its own way. Pokers bend and their notches wear, rotary rods seize where they pass through the masonry, and chains stretch or pull free of their bracket. The repair may be freeing, straightening or replacing the linkage rather than the damper itself, and it is priced apart from the plate so you are not buying a new damper to fix a handle.

When the house pulls against the fireplace

A fire needs air, and in a tight house with a range hood, bath fans or a clothes dryer running, the fireplace can become the easiest path for outside air to come in. Smoke then comes down instead of going up. The code's answer is an exterior air supply to the fireplace, unless mechanical ventilation keeps the room at neutral or positive pressure.

On a repair visit we test it directly: a fire lit with every exhaust fan off, then with them on, and then with a window open. The difference between the three tells us whether the fireplace or the house is the problem.

The cold start

A flue full of cool air resists the first smoke of a fire, and a chimney on an outside wall can hold air cooler than the room. Until the flue warms, smoke can spill out the front, then clear once the draft is established. That pattern, smoke for the first few minutes and none after, is a cold start rather than a defect. Warming the flue with a little rolled newspaper held under the open damper before lighting, and building the fire toward the back of the firebox, can settle it. If the smoke keeps coming after the flue is hot, the cause is something else, and we keep looking.
